Most real estate agents are running their business like an employee β reactive, buried in tasks, and stuck at the same production number year after year. This episode is Ashley's full breakdown of the three types of agents (part-time, employee, and CEO) and the exact mindset shift, operating system, and Red Light/Green Light exercise that moves you from doing everything to leading everything.
β¨ The Three Agent Archetypes β Ashley names the three ways agents run their business: the part-time agent (inconsistent, no real strategy), the employee agent (busy but reactive, can't get out of the day-to-day), and the aligned CEO (visionary, lead-generating, offboarding everything that isn't their zone of genius). "A lot of agents act like part-time agents, or maybe you act like employee agents." Which one are you right now?
β¨ The Only Two Things a CEO Should Be Doing β Once you offboard the tasks that belong to someone else, your entire job narrows down to two things. "Aligned CEOs should only focus on lead generation and client love." Ashley breaks down what that actually looks like β from past client pop-bys to building Instagram as a lead source β and why staying in your zone of genius is what takes you from 5M to 10M.
β¨ The Hourly Rate Reality Check β Here's the math Ashley runs with agents who think they can't afford to hire out: if you sell 5M a year working 30 hours a week, your hourly rate is $96. "You are not just an agent. You're the lowest paid employee in your company" every time you do a task a $20/hour hire could do.
β¨ The Red Light, Green Light Exercise β Follow yourself around for two weeks. Write down every task you do. Green light = worth your time at your hourly rate. Red light = belongs on someone else's plate. This is the exercise that shows you exactly what to delegate first and what role to hire for next.
β¨ The Limiting Belief Keeping You Stuck β "The belief that no one else can do it as good as you is keeping your business stuck and stagnant at the production that you're at." Ashley calls out the most common mental block she sees in her coaching program β and why the right integrators actually want to do the work you're hanging onto.
β¨ SOPs, Vision Boards, and Running Like a Real Company β CEOs document every repeated task, hold annual and quarterly planning meetings (even if it's just you and your spouse at dinner), and cast a vision for the next 12β24 months. "If I have done something more than once, I'm going to make a standard operating procedure for it."
